How to Choose the Right XR Agency for Your Brand

How to Choose the Right XR Agency for Your Brand0

So you’ve decided your brand needs an AR experience, a virtual try-on, or a spatial activation for your next launch. Great instinct. Now comes the part nobody warns you about: the XR agency landscape is a mess of overlapping claims, recycled templates, and studios that will happily sell you a “custom” solution that’s actually a white-labeled plugin. At Virtual Fudge, we get pitched against these studios every week, so we know exactly where the bodies are buried. Here’s how to actually vet one.

1. Ask How They Actually Build — Not Just What It Looks Like

Most legitimate XR studios use a mix of proprietary code and established platforms (Snapchat, Meta Spark, 8th Wall) depending on what a project actually needs — that’s normal, and it’s not a red flag by itself. What matters is whether the studio can tell you why they chose that foundation for your specific case, and what happens when you need something the platform doesn’t support out of the box. Ask directly: “Walk me through what’s custom-built here versus platform-based, and why.” An agency that can answer clearly, project by project, is a better sign than one that claims to build 100% from scratch — that claim is rarely true, and when it is, it’s rarely the fastest or cheapest path to a good result anyway.

2. Look for Cross-Industry Proof, Not Just One Flashy Case Study

A lot of studios have exactly one great project they show everyone, regardless of your industry. Ask to see work across at least two or three different verticals — retail, beauty, wellness, architecture, whatever’s adjacent to your world. Range tells you whether an agency actually understands your customer’s behavior, or whether they’re reskinning the same build for every new client.

3. Get Specific About Post-Launch Support

An XR experience isn’t a one-and-done asset like a static ad. It needs updates as devices, browsers, and platforms shift underneath it (yes, this happens more than you’d think in spatial computing). Ask what happens the week after launch: Is there a maintenance retainer? A bug-fix SLA? Or does the relationship end the moment the invoice clears?

4. Make Them Talk ROI, Not Just “Wow”

If an agency’s entire pitch is about how cool the experience looks, that’s a red flag. The studios worth hiring can walk you through what to measure — dwell time, interaction depth, return-rate reduction, conversion lift — before you’ve even signed the contract. (We’ve written about the exact KPIs to track if you want the full breakdown.) An agency that can’t tell you how success will be measured is an agency that doesn’t expect to be measured.

5. Understand the Real Budget Range Before You Ask for Quotes

XR project costs vary wildly, and vague “it depends” answers waste everyone’s time. As a rough industry benchmark for 2026:

  • WebAR filters or simple try-on experiences: low five figures
  • Branded app-based AR with custom 3D assets: mid five figures to low six figures
  • Enterprise-grade spatial activations or ongoing platforms: six figures and up, often with a maintenance retainer

A good agency will tell you where your ask falls on this spectrum in the first conversation, not after three rounds of discovery calls.

6. Ask WebAR vs. App-Based — And Why

This decision drives most of your budget and timeline, and a good agency should have a clear point of view instead of defaulting to whichever they happen to build. WebAR (no app download, works straight from a browser or QR code) is faster to launch and better for one-off campaigns or events. App-based AR offers deeper functionality and better performance for ongoing brand experiences, but it’s a heavier lift. If an agency pushes you toward one option without asking about your actual use case first, that’s worth noticing.

7. Ask for Measurable Results, Not Just a Portfolio

A polished case study only tells you what a project looked like — it doesn’t tell you what it did. Push past the visuals and ask for the actual numbers behind a specific project: what changed in engagement, conversion, or return rate, and how was it measured? An agency that can walk you through real before-and-after data on a named project is showing you far more than one that just hands you a reel.

The Virtual Fudge Take

We built this list because we’ve watched brands get burned by studios that oversold and underdelivered, and honestly, we’d rather you walk into any agency conversation (ours included) asking sharper questions. The right XR partner should feel less like a vendor and more like an extension of your team, one that can talk tech, budget, and ROI in the same sentence.
